Building a Scalable Data Foundation for Multi-Institutional Education Groups

Every education group that grows through acquisition eventually hits the same wall where each new institution arrives with its own independent systems, and the data team has to start over from scratch. One institution may use a different Student Management System (SMS) or CRM than the other, with their own schema, column names, and even the definition of “enrollment.” Integrating one can take months, leaving leadership to wait weeks for a single cross-institution report. Data integration becomes a bottleneck instead of a growth driver.

At Ycotek, we built the foundation of a data platform to solve that exact structural problem: one platform, any number of institutions, and unified reporting in minutes rather than waiting months.

Isolate First, Unify Later

It can be tempting to force data from every institution into a shared format as soon as it arrives. But when those systems change, the effect can somehow spread through shared tables and quietly alter the reports for everyone.

We reversed that order:

Raw Isolation: Each institution’s incoming data lands in its own safe, untouched storage space at first.

Controlled Unification: Cleaning and matching happen later in a controlled step, where each different source is mapped into a common, shared format where analysts then work with one clean view and never have to deal with the messy plumbing underneath.

The Business Value: A data error in one institution stays contained to that particular institution, while leaders still get a reliable and big-picture view of the entire group.

Trust Built into the Pipeline

Data is useless if people cannot trust the numbers. In our platform, data is typed and validated once at a defined trust boundary, with schema contracts enforced, due to which it should also be possible to catch a change in that source before it even affects the report.

Raw history is also always preserved, so nothing is actually lost.

Every pipeline run is tracked automatically as well, making it easier to see what executed properly, what met with an error, and where to find what’s required.

The business value: fewer surprises, faster issue resolution, and reports leaders can rely on.

Fresh Data, Without the Waste

The pipeline is event-driven, built on Apache Airflow and dbt. Lightweight sensors watch for new data, and each stage triggers the next automatically. The main pipeline only runs when new data arrives.

A new file typically reaches the reporting layer in under ten minutes with no manual intervention. A scheduled catch-up job helps keep freshness within a 60-minute SLA.

The business value: timely insights, lower compute costs, and no manual pipeline babysitting.

Designed to Grow

The platform is a foundation, and it was built to expand in two directions.

New institutions: onboarding is a configuration task. Define the provider, map its fields, and place its data in the right location. There are no code changes or restarts. Once the mapping is complete, the new institution can appear in existing reports. The integration that once took months can now take days.

New subject areas and sources: The same isolate-then-unify pattern applies to any domain, and the modular design means new areas can be added without disturbing what already exists. It also makes system migrations drastically safer, allowing a new version of an institution’s SMS to be built and validated right alongside the legacy system before the final switch.

The business value: faster acquisitions, easier migrations, and a platform that scales with the group without demanding a total rebuild.

The Future of Education Data

A unified view across institutions is valuable on its own. It also creates a starting point for predictive retention models, AI-assisted advising, and the ability to ask questions of institutional data in everyday language. Each depends on having clean, connected data that people can trust.

We built this foundation not just to solve today’s integration problem but also to give education groups a reliable base for the insights they want to develop next.
